Each game starts with each team's quality rating — a number between 3.0 and 3.3 that loosely represents talent level. The margin is determined by the difference in adjusted strength: quality is split into offensive and defensive contributions weighted by the team's identity (0 = pure defense, 1 = pure offense), then scaled and run through a Poisson scoring model to produce final scores. Home teams get a small advantage; playoff series add a seed bonus to the higher seed in every game — not just at home — rewarding regular-season performance with a persistent edge. Within a season, every win slightly raises a team's quality and every loss lowers it, creating in-season momentum.
After each season, quality ratings reset to prevent runaway dynasties. Playoff teams are anchored to a target quality that reflects how far they went — a Finals appearance is worth more than a first-round exit, and a sweep exit is worth less than a 7-game series. Non-playoff teams drift randomly around a mean influenced slightly by market size (bigger markets trend upward; smaller markets downward). This produces realistic boom-bust cycles: dynasties form naturally, then erode as quality regresses and rivals improve.
Every team has an identity score (0 = pure defense, 1 = pure offense) that shapes how points are generated and allowed. Winning reinforces identity — a team that succeeds with its current style grows more committed to it, especially after championships or deep playoff runs. Losing makes a team more willing to change. A separate stability value tracks how entrenched a style is. Each season, the league-wide meta also nudges team identities slightly toward whichever style is dominant — making winning philosophies temporarily contagious across the league.
The league has a meta value that drifts over time, representing whether the current era favors offense or defense. It's pushed by the champion's identity each year (champions set the tone), dampened by velocity decay, and pulled back toward neutral by a spring force. Offensive eras run at ~110 ppg; defensive eras drop to ~90 ppg. If the meta stays extreme for too many consecutive seasons, a rule-change shock fires — yanking it back toward neutral (sometimes overcorrecting into the opposite extreme), mimicking the real history of three-point line expansions, hand-check rule changes, and pace-and-space revolutions.
Each franchise is assigned a city with a market size (roughly proportional to real metro populations). Market size sets a popularity baseline that acts as a gravitational center — teams trend back toward it over time. Large markets attract more talent and recover from losing faster. After 8+ consecutive losing seasons that include at least 3 bottom-2 finishes, a team becomes relocation-eligible, with a 50% annual chance of moving to a new city. Championship protection (20 seasons) and Finals protection (10 seasons) block this. Relocated teams reset identity and take a popularity haircut — some fans don't follow the move.
When two teams share a city, they split the market rather than each claiming the full baseline. The primary franchise (original tenant) naturally targets 70% of the market baseline; the secondary (expansion or merger arrival) targets 50%. These are soft gravity targets, not hard caps — a secondary team can exceed its share through sustained winning. On top of that, whenever a co-tenant wins a championship or reaches the Finals, it "steals" a fraction of that popularity boost directly from its city rival, capturing fans who switch allegiance after a big moment.
Winning a championship leaves a lasting mark beyond the single-season popularity spike. Each title adds a legacy value that raises a team's effective popularity floor — making it harder for future losing streaks to fully tank their fanbase. Legacy decays slowly (~3% per season, roughly a 23-season half-life), so recent dominance matters more than ancient glory, but a franchise with five titles in ten seasons builds a durable national brand. When a franchise relocates, 75% of its legacy travels with it — history is portable, but the new city connection takes time to build.
Alongside team-level popularity, the league tracks an overall health metric. It drifts toward the market-weighted average of team popularities each season, and gets boosted by exciting championships (low seeds winning the title), dramatic eras (offensive play), and expansion events. Repeat champions drag it down slightly via dynasty fatigue. If league popularity rises above a threshold for multiple consecutive seasons, expansion waves fire — adding 2–4 new franchises depending on how hot the league is running. Conversely, if it stays low for long enough, a rival league merger absorbs additional teams into the fold.
The league starts with 8 teams and can grow to a maximum of 32. Expansion waves require sustained popularity above a threshold, a minimum gap between waves, and a pool of available franchise cities. Boom conditions (very high popularity) trigger larger 4-team waves. New expansion teams start weaker and with lower popularity, and are protected from relocation for their first several seasons. If league popularity craters for 4+ consecutive seasons, a rival league merger fires, absorbing 4–8 new franchises at once — teams that arrive slightly below league-average quality, seeded into available markets. Mergers have a long cooldown to prevent repeated consolidations.
The playoff bracket scales with league size: 4 teams qualify in an 8-team league, 8 teams in a 14–23 team league, and 16 teams once the league reaches 24+. Within each bracket size, the format is a seeded single-elimination bracket of best-of-7 series. The bracket generates Round of 16 → Quarterfinals → Semifinals → Finals depending on depth. Wins and losses in playoff series also count toward quality rating changes, so a deep postseason run meaningfully shapes the offseason reset — a team that goes 7 games in three rounds is rated very differently from one that swept to the title.
At the end of each season, teams are ranked using a Massey rating system (the same algorithm behind real-world college sports rankings). Game margins are square-root scaled and sign-preserved to reduce blowout inflation, with a small home-court credit added to the road team's margin to adjust for environment. Two ratings are computed: a Regular Season rating where every game is weighted equally, and a Full Season rating where regular season games count at 0.8× and playoff games at 1.2× — amplifying the signal from high-stakes games.
